    Architecture Decision Records as Institutional Memory

    Why ADRs are a product artifact, not an engineering one.

    Architecture Decision Records were popularized in engineering, but their most valuable application is in product organizations that have lost the memory of why they made a choice. When the third VP of Product asks why the platform charges per seat rather than per workspace, the absence of an ADR is the reason the debate reopens every eighteen months.

    A product ADR captures the decision, the context, the alternatives considered, the trade-offs acknowledged, and the named decision sponsor. It is timestamped and immutable. Superseding decisions link back rather than overwrite, which preserves the reasoning chain.

    The discipline is cultural more than technical. It requires senior product leaders to treat their own decisions as historical record, not as the current default. That is a harder shift than it sounds, because it exposes reasoning to scrutiny after the fact.

    For AI-enabled products, ADRs become essential rather than optional. Model selection, prompt architecture, and autonomy-tier assignment are all decisions that will be revisited under regulatory or procurement pressure. An organization that cannot show its reasoning will be assumed not to have had any.
