    North Star Framework

A single leading indicator of long-term customer value, supported by input metrics that teams can move. In AI-era practice, includes explicit definition of how AI-generated value is counted or excluded.

    Executive Guidance

How to hold this framework as a leader

A North Star metric is the leadership team's expression of what long-term value looks like. Its purpose is to unify a portfolio of decisions, not to be the only number the company watches. When it is well chosen, it survives strategy shifts because it names the customer value that persists across them.

AI systems present a new failure mode: activity that inflates the metric without producing proportional customer value. Every North Star definition today should specify how AI-assisted actions are counted and where their contribution must be discounted.

    When to Apply

    • Organizations with fragmented metrics and unclear priorities
    • Products where AI outputs may inflate activity without value
    • Aligning multiple product lines around a shared measure of success

    AI-Era Notes

Define whether AI-assisted actions count toward the metric and how. Undifferentiated counting inflates metrics without reflecting real customer value.

    Key Trade-off

AI-generated activity can inflate the metric without proportional customer value — hard to unwind later.

    Operating Sequence

The order in which to install the framework

    1. 01Draft candidate metrics that capture sustained customer value, not one-time actions.
    2. 02Test each candidate against the ability of the team to actually move it.
    3. 03Define the input metrics whose movement compounds into the North Star.
    4. 04Document explicitly how AI-generated activity is treated in the definition.
    5. 05Publish the definition and its exclusions with the same rigor as a financial disclosure.

    Operating Checklist

What "good" looks like when installed

    Definition

    • The metric reflects sustained customer value, not one-time activity.
    • The team can meaningfully move the metric through product work.
    • AI-assisted actions have an explicit treatment in the definition.

    Operationalization

    • Input metrics that drive the North Star are documented and instrumented.
    • The definition is signed off by finance where revenue-adjacent.
    • A quarterly review confirms the definition still reflects customer value.

    Common Antipatterns

    • Choosing a metric that cannot be moved by the team
    • Ignoring model-driven noise in the input metrics

    Boardroom Questions

    • Does our North Star measure what customers value, or what we can most easily count?
    • How is AI-generated activity influencing this metric?
    • If we optimized this metric aggressively, what perverse behavior might emerge?
